How We Took An Ecommerce Brand From 3% To 14.2% Email Opt-In Rate

Email Shakeup

Hey, Tarun here from Milkshake 🥤

We recently took an eCommerce consumables brand’s email opt-in rate from ~3% to 14.2%.

No extra ad spend.

No new traffic.

No CRO overhaul.

Just smarter popup strategy.

Here’s exactly what we changed 👇

The Problem:

They were using Klaviyo’s default popup.

Converting at ~3%.

Which is… average.

But “average” in email list growth means you’re losing serious money.

Every visitor who doesn’t subscribe is potential lifetime value walking out the door.

So we rebuilt the popup from the ground up.

Strategic Change 1: Mystery Discount > Guaranteed Discount

❌ Before: “Get 10% off sitewide”
✅ After: “Unlock your mystery discount”

Why this worked:

Curiosity beats certainty.

When people don’t know exactly what they’re getting, they feel compelled to find out.

It creates an open loop in their brain.

And open loops drive action.

Strategic Change 2: Multiple Lifestyle Images

❌ Before: One static product image
âś… After: A collage of 3 lifestyle images (desktop)

The difference?

More people could see themselves using the product.

Instead of showing the product…

We showed the experience.

More relevance = more emotional connection = more signups.

Strategic Change 3: Trigger Timing (Controversial!)

❌ Before: 5-second delay
âś… After: 1-second delay

Yes. One second.

Most brands assume:

“Wait longer = better user experience.”

Not always.

For this brand, capturing attention immediately performed significantly better.

The key lesson?

👉 Don’t assume. Test. Context matters.

Strategic Change 4: Smarter Retrigger Logic

❌ Before: Show again after 1 day
âś… After: Show again after 3 days

This reduced annoyance and improved brand perception.

Better UX = better long-term engagement.

This gave people an opportunity to learn more about the brand and it’s products before appearing again 3 days after.

The Results?

  • 3% → 14.2% opt-in rate

  • 373% improvement

  • 4.7x more subscribers from the same traffic

  • Thousands of additional emails captured per month

Same traffic.

Same ad spend.

Completely different outcome.

Final Thoughts:

List growth is the top of your retention funnel.

If you increase opt-in rates, you:

  • Grow your owned audience faster

  • Lower blended CAC over time

  • Increase revenue from flows + campaigns

  • Maximize LTV from the traffic you’re already paying for
